Data as a Product: From Collection to Control in Modern Markets

For much of the past decade, data strategy in capital markets focused on accumulation. Firms invested heavily in market data feeds, alternative datasets, data lakes, and analytics platforms. Yet despite this abundance, many organisations have still struggled to answer basic operational questions with confidence, particularly during periods of market stress.

The problem is no longer access. It is architecture.

“A quiet but fundamental shift is underway: leading firms are beginning to treat data as a product in its own right,” observes Neil Vernon, Chief Product Officer at Gresham Technologies. “A product has purpose, ownership, standards, and expected outcomes. When organisations adopt this perspective, data stops being something to collect and becomes something to deliver with intent.”

This framing has architectural consequences. Products require clear interfaces, predictable behaviour, and accountability. Data products, therefore, cannot thrive in fragmented estates characterised by inconsistent definitions, duplicated pipelines, and opaque governance.

Why Fragmented Data Estates Are Failing in 2026

Most large institutions did not design their data architectures to support real-time decision-making across asset classes and workflows. Instead, data fragmentation mirrors the functional silos of legacy trading systems: front office, risk, operations, and finance each optimised their own datasets for local use.

In a batch-driven world, these compromises were survivable. In a 24/7 environment, they are not.

Fragmentation introduces ambiguity around timing, provenance, and state. During volatile markets, firms must reconcile multiple versions of the truth before acting, slowing response and increasing operational risk.

“Fragmented data estates with inconsistent definitions and governance make reliable insight impossible,” notes Vernon. “Unified platforms and consistent governance exist so organisations can trust the information they use to run the business. Where governance is strong, decision-makers act with certainty; where it is weak, choices slow and risks rise.”

The architectural imperative, therefore, is not simply consolidation, but coherence: aligning schemas, identifiers, timestamps, and lifecycle states so that data can be trusted across workflows, not just analysed in isolation.

Data as an Active Control Surface

One of the most important evolutions in data architecture is the shift from passive insight generation to active operational control.

In modern trading environments, data increasingly drives system behaviour:

  • Real-time risk signals throttle or reroute trading activity
  • Intraday margin data influences capital allocation decisions
  • Market regime detection alters execution strategies
  • Post-trade workflows are automated based on data-driven triggers

In this context, data quality and timeliness are no longer analytical concerns; they are determinants of market access, resilience, and profitability.

“Data maturity is increasingly measured not by volume but by the ability to convert data into action,” says Vernon. “In this environment, data quality becomes advantage, ownership drives resilience, and shared standards enable innovation.”

Unifying Real-Time and Historical Context

Nowhere is architectural coherence more critical than in distinguishing signal from noise.

Momentum-driven markets generate vast volumes of real-time data, but without deep historical context, firms struggle to determine whether they are observing a genuine regime shift or a transient distortion. Architectures that separate streaming data from historical analytics force these interpretations to occur too late, or outside the core decision loop.

Leading firms are addressing this by linking real-time flows to curated historical datasets under unified governance models. The goal is not simply faster analytics, but informed action under pressure.

“Real-time data alone is not enough,” points out Arun Sundaram, Head of FX Data & Analytics at LMAX Group. “The edge comes from combining live market signals with deep historical context. Without years of normalised, comparable flow history, firms cannot tell whether a surge in activity reflects a genuine regime shift or a temporary distortion. The most effective data capabilities fuse real-time intelligence with long-run behavioural patterns to surface early indicators of market moves in the form of sentiment shifts that foreshadow price action before spot markets react.”

Structural Hurdles in Private Markets

While public markets have spent decades industrialising data practices, private markets remain structurally constrained by manual processes, inconsistent reporting, and fragmented information flows. As participation in alternatives grows and private-market data proliferates, these weaknesses are becoming more visible, and more costly.

Sarah Yu, Director of Data Strategy and Operations at Canoe Intelligence, highlights the scale of the challenge:

“In 2026, the real competitive edge will come from unifying data workflows across the business and centralising analytics. While sophisticated data practices are standard in public markets, private markets still face structural hurdles despite rising participation.”

For private-market firms, data-as-a-product thinking replaces spreadsheets and bespoke processes with scalable, auditable workflows.

“Bringing data together in a consistent, scalable way not only helps teams grow more efficiently,” says Yu, “but also builds the trust architecture needed for an increasingly complex asset class.”

The implications are competitive as much as operational.

“Over the next 12 months, as private-market information proliferates and new entrants look to capitalise on alternatives, the gap will widen between firms with streamlined, data-driven operations and those without,” observes Yu. “The winners will be the ones who can seamlessly capture, interpret, and turn raw information into coherent, real-time, auditable intelligence.”

Overcoming Fragmented Data Architecture Constraints

The central conclusion of the data-as-a-product shift is this: fragmented data architectures are no longer merely inefficient; they are structurally incompatible with the operating demands of modern markets.

Real-time risk management, AI-driven workflows, continuous trading, and compressed settlement cycles all assume trusted, coherent data flows. Without them, firms are forced to compensate with manual controls, conservative buffers, and slower decision-making.

In 2026, data architecture is not about insight generation alone. It is about control, resilience, and competitive positioning. Firms that design data as a product – with intent, ownership, and accountability – will be able to act decisively in increasingly complex markets. Those that do not will find that no amount of data volume can compensate for a lack of trust in the information that runs the business.
